What is Prompt debt?

Prompt debt is the accumulated cost of prompts an organisation depends on but can't find, explain, test or improve — technical debt for AI usage.

It builds the same way technical debt does: wins are individual and immediate, costs are collective and later. Duplicate prompts for the same task, prompts that silently stop working after a model update, know-how that leaves with the person who wrote it.

Paying it off is a habit, not a tool: inventory what's used, rewrite the keepers in a consistent structure, define what a good output looks like, give them one versioned home, and retire the rest.
